What To Fix First: A Strategic Order of Operations | #30

4/27/202627 min

The fastest way to blow your renovation budget isn’t bad design—it’s doing things in the wrong order.

In this episode of Return On Design, Rachel Niederhofer breaks down the exact sequence you should follow when designing or renovating a space—and why skipping steps leads to chaos, costly rework, and overwhelming decision fatigue.

From impulse material purchases to last-minute design changes, Rachel and Justin share real-world examples of how even small missteps can create ripple effects across your entire project. More importantly, they walk you through a proven, repeatable framework that keeps your project aligned, efficient, and on budget.

You’ll learn:

  • Why starting with inspiration (Pinterest, finishes, materials) often leads to overwhelm
  • The critical first step: diagnosing your space and identifying real problems
  • How defining clear goals drives better design decisions
  • Why layout, flow, and function must come before any selections
  • The role of infrastructure (electrical, plumbing) in supporting your design
  • When to actually choose finishes—and why timing matters
  • How the wrong order creates costly “redo” moments and delays
  • A step-by-step blueprint you can apply to any project, big or small

Rachel also shares relatable examples—like buying tile too early or changing a door too late in the process—to illustrate how quickly things can spiral without a clear plan.

Whether you’re redesigning a single room or tackling a full renovation, this episode will give you the clarity and confidence to move forward with intention—and avoid the mistakes that cost both money and momentum.

Because great design isn’t just about what you choose—
it’s about when and how you choose it.

One thing I see, uh, people do a lot is buy material before they have a plan.

  2. Justin· Host0:05

    Mm.

  3. Rachel Niederhoffer· Host0:06

And the reason why that can create chaos is because you don't know the full square footage of how much material you need, so you might not buy enough material. And then let's say you bought it too early, and now you can't find that material again. That's a classic example of why don't rush and just buy the favorite tile you find because you don't n- really know how much you're gonna need.

  4. Justin· Host0:36

And conversely, some people... I mean, what if you bought too, way too much of it? Now you can't return it.
